The Most Expensive Decision Your Agency Can Make Is No Decision

40-60% of B2B purchase decisions end in "do nothing." That is not safety. It is slow erosion.

April Dunford, the positioning strategist behind "Obviously Awesome," makes a point that should keep agency owners up at night: 40-60% of B2B purchase processes end in no decision. Not a competitor win. Not a price objection. Just... nothing.

The buyer gets stuck in indecision, paralysed by the fear of making a wrong choice. They default to the status quo. For agencies navigating the AI question, this is exactly what is happening. Clients ask about AI. The agency says "we are looking into it." The client nods. Nothing happens.

But nothing is not neutral. Every month an agency does not have an AI answer, three things compound quietly:

First, credibility erodes. Each time a client asks and gets a vague response, the agency's authority on technology diminishes slightly. The client starts to wonder whether their agency is keeping up.

Second, competitors fill the gap. Not necessarily AI-native startups. Other agencies in the same market, the ones who figured out how to partner with a builder, start offering solutions. Once a competitor deploys an AI system to a shared client, that client is significantly harder to win back.

Third, the window narrows. The first agency to offer AI solutions in a given market owns the positioning. They get the case studies, the referrals, the reputation. The second agency to arrive is positioned as a follower, regardless of capability.

The antidote to "do nothing" is not a massive commitment. It is a small, reversible step that produces evidence. A 90-day pilot. One client. One deployment. Fixed price. If it works, scale. If it does not, walk away with clarity rather than lingering uncertainty.

The agencies that act on this in 2026 will be the ones that 2028 competitors wish they had been.

The most expensive year is the one where nothing gets built.

Deferring the decision to build your infrastructure is its own slow erosion. The 12 Principals programme is a twelve month build with a fixed start, turning what you know into a business that scales beyond you.
